Reduce churn · 6 & 7-figure online coaching businesses

Stop losing the clients you worked hard to sign.

You're bringing clients in, but too many disengage, request refunds or leave before their minimum term is up.

I identify what's driving churn across your coaching business and show you where to make changes that improve retention, protect revenue and help more clients get results.

The cost of churn

Poor retention costs more than lost monthly revenue.

01

Lost renewals and lifetime revenue

Early leavers take their renewals, upsells and referrals with them, so lifetime value falls.

02

More pressure on acquisition

Ad spend has to cover the gap, so acquisition costs climb just to keep revenue flat.

03

Fewer client success stories

Clients who drift don't get results, so you have fewer testimonials and case studies to sell with.

04

Greater pressure on your coaching team

Coaches spend their days chasing disengaged clients. Morale drops and coach turnover rises.

Sound familiar?

Signs churn is costing you more than you think

  • Clients stop replying to their coach a few weeks in.

  • Clients leave before their minimum term is up.

  • Refund requests arrive in clusters.

  • Clients say they want results, then don't follow the plan.

  • You've added coaches, accountability and a community, and churn hasn't moved.

  • Good coaches leave, and new ones take months to get up to speed.

Why it happens

Clients who leave were often at risk weeks earlier.

Churn rarely starts with a cancellation request. It often begins much earlier, when expectations aren't met, clients lose momentum or the coaching experience stops delivering value.

A confusing onboarding process, inconsistent coaching standards or missed opportunities to intervene can gradually erode a client's confidence in the programme.

These problems leave clues. My job is to find them, understand what's causing them and help you address them before more clients leave.

About me

I've studied why people stick with change, and done the job inside coaching businesses.

I'm Dr Ella Whitcomb-Khan, a psychologist with a PhD specialising in exercise psychology and behaviour change. Before moving into the fitness industry, I taught psychology at university.

I've since led client success and retention inside six- and seven-figure online coaching businesses, working directly with coaching teams to improve client experiences and outcomes.

I've also supported more than 200 coaches through my own education and consulting business.

That combination of behavioural science and hands-on experience means I understand both why clients disengage and what it takes to improve retention inside a real coaching business.

Retention & Renewal Diagnostic Sprint

Find out why clients leave, where your coaching experience is falling short, and what to fix first.

Over three weeks, I investigate your business across six core areas of client retention, identify the underlying problems contributing to churn, and develop a clear, prioritised plan for improvement.

You'll leave knowing where your biggest retention opportunities are, what needs to change and how to move forward with confidence.

  • 3 weeks
  • Six-area assessment
  • Detailed diagnostic report
  • Prioritised action plan

What I assess

Six areas that shape whether clients stay or leave

Each area is assessed against my seven-point framework to reveal where your business is performing well, where clients are at risk and which improvements deserve priority.

01Scored /7

Onboarding

From sale to starting the programme: how clear the information and next steps are, how expectations are set, how quickly clients get a first win, and the first impression you make.

02Scored /7

Client journey

The process clients follow and how consistent it is across your team: milestones and progression, your delivery model and support level, and clear pathways for nutrition, training and lifestyle.

03Scored /7

Coaching quality

The standard of delivery: coach messages and check-in responses, how well coaches handle client challenges, clear coaching standards, and how you hire, train and give feedback to coaches.

04Scored /7

Client & data tracking

How you track and use client data: individual progress, psychological profiles and traits, at-risk trends, and the numbers that predict churn before it shows up in renewals and refunds.

05Scored /7

Magic moments

The moments you go above and beyond: celebrating wins and milestones, gifting, repairing the relationship when something goes wrong, and how clients are offboarded.

06Scored /7

Lifetime value

How you keep and grow each client relationship: your renewal process, and clear processes for gathering testimonials and referrals from clients who love working with you.

FAQ

Questions founders ask

What will I actually receive?

Your Retention Diagnostic Report: a scored assessment of all six areas, the key retention risks and their underlying causes, and a prioritised action plan that shows you how to implement the changes. You also get a 75-minute deep-dive session with me, where we work through one key area together.

How much time will my team need to commit?

Very little. There's a short intake at the start and one 75-minute deep-dive session, and all calls are directly with me. I do the investigation, so your team can keep focusing on clients.

What data and access will you need?

Usually your onboarding materials, check-in forms, examples of coach messages and responses, and whatever retention, renewal and refund numbers you have. Messy data is fine. Before we start working together, you'll get a full checklist of everything I need.

What happens if you find problems outside our coaching team?

I'll include them. The sprint covers the whole client journey, from the moment of sale to renewal, so findings can point to sales, onboarding, operations or leadership as well as coaching.

Do you implement the recommendations?

Your action plan advises you on how to implement each change, so your team can work through it themselves. If you'd rather do it together, that's what Retention Implementation is for: your team owns the execution, with my direction, training and feedback throughout.

What happens after the sprint?

You'll have a clear plan your team can work through. If you'd like my support putting it in place, Retention Implementation comes in two options: Implementation Lite for your top priority (from £4,500) or Implementation Intensive for your top two priorities (from £10,500). After that, an ongoing advisory partnership keeps retention improving as you grow.

How much does it cost?

We'll go through pricing on the call, once I understand your business and whether the sprint is the right fit.

Next step

Let's find out what's really driving your churn.

Book a call to discuss what's happening in your business, where retention might be breaking down and whether the Diagnostic Sprint is the right next step. If we're a good fit, we'll agree on the scope and next steps.
